The Art of Delegation - Now with AI!

Delegation Isn’t Broken. Your System Is.

Let me introduce you to Sara. When she joined one of my clients’ teams, her mission seemed simple: take over the social media scheduling.

But behind that simple ask was a predictable chaos pattern.

The business owner (an ambitious, high-achieving mid-career woman) was still scheduling posts solo, if at all. Usually at night or in between back-to-back calls. Usually muttering that someday she’d actually document the process.

The result? Inconsistent posting. Scrambling. A creeping sense of overwhelm because she should be delegating, but couldn’t.

Here’s What Happened When We Did It Differently

Before Sara even touched the tool, we got strategic.

  • We documented every step in the scheduling process. From finding the image to writing the caption to hitting publish.
  • We built a shared folder system. Everything had a home (images, captions, approvals, you name it).
  • We set a messaging protocol. If Sara hit a wall, she pinged the team. No guessing. No spinning wheels.

We didn’t throw her in the deep end and hope she swam. We walked through it. Flagged gaps. Made room for feedback.

The hiccups came early, like they always do.

  • Some of the captions were formatted inconsistently.
  • The image folder had a naming problem.
  • The approval steps were more convoluted than they needed to be.

Sara didn’t guess. She asked. We adjusted. Then she ran it again.

Fast forward a few weeks:

  • Posts went out on time.
  • The owner stopped scrambling on Sunday nights.
  • That task? Gone from her plate for good.
  • We even had a custom GPT to help Sara and the team keep consistent formatting, naming and voice.

And it wasn’t because Sara was some mythical unicorn assistant. It worked because we gave her a structure and let her run it.

The Real Delegation Problem

If you’ve ever said, “It’s easier if I just do it myself,” you’re not alone.

High-functioning professionals repeat that sentence like a mantra. Whether it’s inbox cleanup, onboarding, or blog post formatting, the resistance to letting go is real.

  • You don’t want to lose control.
  • You don’t want to waste time explaining it.
  • You don’t trust they’ll get it right.

But delegation isn’t the problem. The lack of a system to support delegation is.

That’s the part that keeps breaking. Most of this process the business owner didn’t need to be part of, just at a few key points.

The Trap of “Just Get It Done”

You think delegation isn’t working, but what you’re actually dealing with is this:

  • No documentation.
  • No defined outcomes.
  • No way to train, track, or improve.

So tasks bounce back. Again and again. And you stay stuck in the same role you’re trying to escape.

The CTRL Stack: Smart Delegation Starts Here

This is the method I use with clients. It turns chaos into clarity and makes handoffs habitual.

1. Capture

Start by identifying tasks that:

  • Don’t require your unique brain.
  • Happen regularly.
  • Suck up time, attention or energy.

This part isn’t polished. It’s messy. Dump it into a doc. Voice note it. Screenshot your process. Hop on Loom. The goal is to get what’s in your head… out.

2. Translate

Take that brain dump and turn it into something repeatable.

  • Bullet points.
  • A rough checklist.
  • A quick screen recording.

Use AI to clean up the structure. The point isn’t perfection. It’s clarity.

3. Run

Now test it. Sit with your team (or contractor) and walk through it.

Watch what breaks. Flag what’s missing. Don’t expect a flawless first try.

Expect feedback. Then improve the process based on what actually happened.

4. Loop

Schedule regular reviews.

  • What’s smooth?
  • Where’s the friction?
  • What needs updating?

Adjust the SOP. Improve the tool. Let the system evolve as your business grows.

Where AI Fits (And Where It Doesn’t)

Yes, AI helps. Here’s how:

  • Drafting SOPs from voice notes or recordings.
  • Writing out training docs.
  • Turning rough steps into polished instructions.

But AI won’t replace leadership. It won’t:

  • Set clear expectations.
  • Define what success looks like.
  • Support your team through real-time changes.

Delegation isn’t about tech hacks. It’s a management skill backed by strong systems.

Start Small. Start Real.

You don’t need to transform everything.

Just pick one task you’re sick of doing.

  • Capture it.
  • Translate it into steps.
  • Run it with someone else.
  • Loop through improvements.

That’s how you build a business that runs smarter and frees up your bandwidth.

A Few No-Fluff Answers

Q: What if it really is faster to do it myself? It is—until you do it 100 times (over and over).

Q: My team’s already small—why bother? Exactly. When you’re 2–5, every miscommunication feels 10× bigger. Starting smart now saves headaches later.

Q: What about “one-off” tasks? Don’t bother SOPing every letterhead redesign. Focus SOP energy where repetition + time-sink = burnout.

Q: Can contractors use the same SOPs? Yes. That’s the point. They treat your playbook like training wheels until they ride solo.

Before You Go: A Delegation Kick off

Here’s a no‑fluff to‑do list:

  • Identify one task you do weekly or monthly—and secretly dread
  • Log it (voice memo, screenshots, notes)
  • Format it (bullet list, Loom, ChatGPT-first draft)
  • Pilot it with a freelancer or colleague
  • Schedule a 15‑min debrief after
  • Update your SOP based on what actually broke
  • Check back in 4 weeks rinse and repeat
